Situation
Fiber Mountain is a US company in data-centre and network infrastructure. Its strength is the technology. What it did not have in the Gulf was a channel: a regional partner with the relationships, the licence and the standing to carry that technology to GCC buyers.
Most US infrastructure and technology companies are in the same position when they look at the GCC. The product is ready. The market is not reachable from a US sales team on video calls. In my experience, Gulf infrastructure buyers buy through established regional groups they already trust, and those groups choose carefully which foreign brands they put their name behind.
The US government's own guide to the UAE says that "finding the right local agent or distributor can be a critical first step for success" (trade.gov). I agree, with one addition. The right distributor is found through relationships. It is rarely found through an advert or a cold email.
What I did
I created the partnership. In practice that meant five pieces of work, in this order.
- Drew the map before anyone flew. On every distribution file I start with three lists: who buys the product, who already sells to those buyers, and who regulates the category. The partner has to sit where those lists overlap. On this file that pointed to Almana Group in Qatar.
- Put engagement first. Law II of my Laws of the Desk is simple: an engagement letter and an NCNDA are in place before the first introduction. It protects the principal, the partner and the relationship, and it means both sides arrive knowing the rules.
- Sat at the table in Doha. I sat with Saud Almana's team and with Fiber Mountain in Doha. A distribution partnership is built in the room, where both sides can test each other's intent, not in a slide deck.
- Structured the licence. The GCC distributor licence runs through Almana Securities. The regional partner holds the licence and the local relationships. The US company supplies the technology. Each side does what it is best placed to do.
- Took it to the stage. I took the partnership to GITEX Dubai in October 2024. GITEX Global 2024 was the event's 44th edition, held at Dubai World Trade Centre until 18 October, with more than 6,500 exhibitors from over 180 countries (Aletihad).
Throughout, I acted as coordinator, never custodian. That is Law III: I do not hold client funds. Commercial terms and money move directly between the principals.
He did the introductions, the structuring and the follow-through; we did the technology. He is the reason a US infrastructure company has a Gulf channel." Fiber Mountain
Result
Stage: Partnership live. Fiber Mountain has a GCC distribution partnership with Almana Group in Qatar. The GCC distributor licence runs through Almana Securities, and the partnership was shown at GITEX Dubai in October 2024.
I do not publish commercial numbers that belong to my partners. The result I can state is structural, and it is the one that matters most at entry: a US infrastructure company that had no Gulf channel now has one, held by a licensed regional group with its own relationships across the region.
Doha gave us the partner. Dubai gave us the stage.
What you can take from this
If you run a US technology, infrastructure or industrial company and the GCC is on your board's agenda, the lesson is about sequence. Partner first, structure second, stage third.
Distributor-led entry or your own GCC entity?
| Distributor-led (licensed regional partner) | Your own entity in the region | |
|---|---|---|
| Who holds the relationships | The partner, from day one | You, once you have built them |
| Upfront commitment | Lower: a partnership agreement and support | Higher: licence, office, hires |
| Control of pricing and brand | Shared, set in the agreement | Full |
| Best for | Proving demand across several GCC markets | Proven demand that needs local delivery |
| Main risk | Choosing the wrong partner | Building cost before revenue |
Many companies start distributor-led and add their own entity once revenue justifies it. One legal point to check early: in the UAE, a registered commercial agency is a different relationship from a contract distribution agreement. Under Federal Law No. 3 of 2022, in force since 15 June 2023, registered commercial agents must generally be UAE nationals or companies wholly owned by them (Clyde & Co). Each GCC country has its own rules, so take advice from licensed counsel in each market before you sign. This is not legal advice.
A 90-day plan for a US company seeking a GCC partner
- Days 1–15: Build the three lists: buyers, existing sellers to those buyers, and regulators. Decide which GCC market is your anchor.
- Days 16–30: Sign an engagement letter and NCNDA with your advisor. Shortlist three to five candidate partners and check their client base, licences and current brands.
- Days 31–60: Meet the shortlist in person. Agree the term sheet: territory, exclusivity, targets, support, and exit terms.
- Days 61–90: Sign or walk away. Then use a trade show, and the US Commercial Service matchmaking offered in Abu Dhabi and Dubai, to launch the partnership to buyers.
By day 90 you should have a decision, not a list of meetings. That is the first half of my 90/90 Method: 90 days to a decision, 90 days to execution.
A trade show is where you announce a partnership. It is not where you find one.

Frequently asked questions
How does a US company find a distribution partner in the GCC?
Start with three lists: who buys your product, who already sells to those buyers, and who regulates your category. The right partner sits where those lists overlap. Then meet the shortlist in person, agree territory, exclusivity, targets and exit terms, and sign or walk away within 90 days. Introductions from someone the partner already trusts shorten this a great deal.
Why use a Qatar partner for a GCC channel rather than starting in Dubai?
It is not either or. The best partner is the group that already has the relationships, licence and appetite for your category, wherever it is based. For Fiber Mountain that was Almana Group in Qatar, and Dubai provided the launch stage at GITEX. Many companies later add a Dubai base as revenue grows across the region.
Is GITEX worth it for a US infrastructure or technology company?
Yes, if you arrive with a partner or a clear proposal. GITEX Global 2024 in Dubai drew more than 6,500 exhibitors from over 180 countries. That is a strong stage for announcing a partnership and meeting buyers. It is a weak place to look for a partner from scratch, because every serious distributor is busy with brands it already carries.
What is the difference between a distributor and a commercial agent in the UAE?
A registered commercial agent operates under the UAE commercial agencies law, and registered agents must generally be UAE nationals or companies wholly owned by them. A distributor usually buys and resells under a contract. The rights, registration and termination rules differ. Take advice from licensed UAE counsel before choosing. I provide strategic advisory, not legal advice.
Do you hold funds or take a cut of the distributor's margin?
No. Law III of my Laws of the Desk is coordinator, never custodian: I never hold client funds, and money moves directly between the principals. My fees are agreed in an engagement letter before the first introduction. Network King success fees apply to commercial revenue only.
How much does it cost to have you find a GCC distributor?
Network King campaigns, which map and approach distributors and buyers for your product, start from USD 30,000. If you are not sure which route fits, start with a 15-minute fit call for USD 500, credited in full against any engagement within 30 days and refunded if I decline the file.
Want a GCC channel like this one?
Network King campaigns map and approach the distributors and buyers that fit your product, from USD 30,000, with success fees on commercial revenue only.
